None of that matters if

So, what the heck is up with that?
Well, if we go deep enough the MIT Report, they tell us:

AI isn’t the problem.
It’s the process that people

Now, this is good news, because if you fix the process, then ROI shows up. However, in our experience, most people rush to prescribe a ‘fix’…but don’t slow down and run deeper diagnostics to make sure they’re even solving the right problem.
So, we decided to dig a lil deeper first and found some more refreshing truth:

And, I’ll save you the time and just tell you that the solutions they presented were to do smaller pilot projects before scaling up to something larger, but that’s not exactly novel. Professionals have been doing that for decades, heck, centuries at this point.
So, not really a groundbreaking solution. And, considering that this is a globally relevant problem, we figured it was time to take matters into our own hands.
After all, we have over 1,000 AI Consultancy students (who we love seeing win). And, this also gives us an unfair advantage because our potential data set is 1,000 x every organization they know that’s trying to implement AI (read: it’s all of them).
So, we dug even deeper to diagnose this whole “No ROI with AI” issue. And, let me tell you my friend, what we found surprised even us…

Phase 1 – P – Prime ROI Metrics
Key Action: ROI (Metric) Discovery & AI Demo Session (in 0-7 Days)
Success Looks Like: Agreed on a testable ROI hypothesis. AI Demo shows how you test it.
From Day 0, we train our students to do 2 things:
1 – ROI Metric Discovery: Find the metrics that matter. Usually, there are two kinds:
- ROI metrics (usually sourced from a company’s P&L (profit and loss) statement)
- Operations metrics (that directly impact the ROI metric).
Having both makes sure everything from this point forward is undeniably valuable and measurable.
2 – AI Demo: Once you know the metrics that matter, next is an AI demo that explicitly moves the number. This gets you away from “oh that looks cool 🥱” to “omg we needed that yesterday 😐”.

Phase 2 – R – Rapid ROI Delivery
Key Action: Deliver Your First 30-Day Result.
Success Looks Like: One project on the calendar. Tested with real users. ROI metric measured and logged. No scope creep.
Phase 2 is where the ROI action starts. For both consultants and owner-operators, this is usually the first paid engagement. Now, besides picking the wrong metrics/no metric at all, the other way this goes sideways is by:
(a) going too big (e.g. increase sales number by a quadrillion % 📈)
(b) taking too long for an initial result (e.g. 90-180 days for the first project of its kind)
(c) picking a ‘test environment’ that requires users to change too many habits all at once (read: new tech overload).
If we zoom out here, these are mostly scope of work problems. That’s why, as boring as it sounds, I strongly recommend our students to keep things to a 30-day timebox + simplest most effective test environment.
The only exception to this is if a student has demonstrated experience with structuring and delivering longer term projects – which, in that case, there are still 30-day, 60-day, 90-day milestones, etc.

Christina’s Story: shipped a small email-automation build: $1,200 setup + $100/mo oversight. A thin slice, live in the client’s stack, and just like that, she’s on her way.

Phase 3 – O – Optimize ROI
Key Action: Deliver Your First 90 Day Result.
Success Looks Like: Establish continuity of results. Create new standards of performance.
Vibes are nice. Results are better. Instead of “add more features”, here, we prove that the ROI math is sustainable.
If you’re newer, I recommend not expanding the scope much (that comes in Phase 4). Here, you’re establishing continuity. Continuity of process and results, which, when it comes to any new tech implementation, is the one of the real tests. After the novelty wears off, do the results hold? Does it become the new standard? That’s what you’re really aiming for here.
That said, if things are going really well, you might actually see not just continuity of results, but continuity & compounding results (depending on the specifics of your AI implementation).

Jo’s “90 Days To A $2M Grant” Story

“A few months ago I happened upon someone distantly in my network asking for some Al advice on a nonprofit colleague’s longshot idea for a public grant application.
Normally I wouldn’t have given this a second thought, but feeling motivated by this community I decided to reach out and offer some of my time to give them some thoughts!That connection turned into a few hours of conversations, which then turned into a short-term contract to build an MVP app.
After a couple months of development work and a crash course in grant writing, we found out earlier this week that WE WON THE GRANT! We’ve been allocated – $2M in funds to build out a more mature version of this application, and the team has asked me to be the lead developer moving forward!
I wouldn’t have thought I was capable of something like this without the amazing motivation and support from this community. There is so much amazing opportunity out there and we’re so well-poised to help capture it!

That said, I want to be blunt with you. This isn’t normal. It’s an outlier. But, I wanted to share it because you can do so much more than the $2,475 x 3 = $7,425 that I did on my client project 😊.
Regardless of whether you’re newer or experienced, when you get Phase 3 right, two things happen:
(1) approvals get faster because the story is priced, and
(2) you don’t sell enthusiasm, you have the data points to enroll everyone in a vision of compounding results — which is exactly where we want to be headed next.
…and that brings us up to:
Phase 4 – O – Orchestrate ROI Expansion
Key Action: Maintain recurring results → start expansion projects → manage it all quarterly (without heroics).
Success Looks Like: The same win shows up in multiple lanes, the same way, without you in the room. Reviews are on the calendar. Receipts keep stacking. A playbook exists because you were inspired to write one.
In Phase 4, we don’t scale features, we scale the team habits that drive results. That looks like shifting from “do more” to 2 paths the drive results when the ‘hero’ isn’t in the room:

Growth Path 1 – the AI Growth Manager (“decide once, then put it on repeat”)
Here, it’s less about steps and more about how you see your role – because as you become more sophisticated, having a clear identity will naturally lead you to what is required for success within that role. To make it explicit though, you’ll take the thing that paid back in Phase 3 and make it portable:
- Package the win. Imagine having one screen that answers: what it does, where it lives, which KPI it moves, how we know, who owns it. You might start creating playbooks, a simple change log, and a tiny proof log. Then, test it on yourself, your internal team, or the external team you’re working with (usually in that order). If it can’t be followed, it isn’t packaged yet.
- Pre-book the cadence. Monthly review (usage + issues + next step). Quarterly ROI review (which lanes expand, which pause). Have ‘release windows’ that teams can plan around. No more “as needed” heroics.
Do those two and ownership starts to shift to the team — results flow from a predictable schedule, not personality.
Growth Path 2 – the AI Growth Architect (“build an ROI with AI portfolio”)
Here, you revisit ROI Discovery + AI Demo, but now you’re evaluating 3–5 opportunities at a time and launching quarterly initiatives using the same validation framework from Phases 1–3.
Now you’re thinking like an investor: measure risk/reward, fund the few, validate, keep the winners, log and learn from the rest. This sets you up for Phase 5’s C-suite posture because that’s effectively how you’re operating.
That’s also why – even before Phase 5 – some students get tapped to:
- Step in as Fractional Chief AI Officer at companies they were “just helping” a few months ago.
- Productize a solution (with licensing or a true SaaS path).
Both of these increase company valuation, which is why sophisticated clients often invite you into Phase 5 (partnerships and productization) before you ever bring it up.

What if I get busy and fall behind?
